There's a pattern emerging in how businesses adopt AI, and it worries me slightly.
The conversation almost always starts with capability. What can it do? How fast can it do it? Can it write this, analyse that, draft the other thing? The answer, increasingly, is yes. The technology is genuinely impressive, and getting more so every quarter.
But capability is only half the question. The other half — the one that gets far less airtime — is: who's checking?
I've watched enough technology cycles to know that the gap between "we can do this" and "we should do this, and here's how we keep it on the rails" is where most of the damage happens. Not from malice. From speed outrunning oversight.
Consider what AI can now do inside a typical business function. It can research prospects and draft outreach. It can triage customer issues and compose responses. It can analyse market data and produce content. It can process invoices, flag exceptions, and chase payments. All of this is real, available, and improving rapidly.
Now consider what happens when that work is wrong.
A badly researched prospect gets a message that reveals a fundamental misunderstanding of their business. A customer receives a response that contradicts what they were told last week. Content goes out that doesn't match the brand's voice — or worse, makes claims the business can't support. An invoice dispute is handled with a template response that escalates a relationship instead of resolving it.
These aren't hypothetical scenarios. They're the predictable consequences of deploying capable systems without thoughtful oversight.
The issue isn't that AI makes mistakes. Humans make mistakes too — arguably more of them, and more slowly. The issue is that AI makes mistakes at scale. A person having a bad day might send one poorly judged email. An unsupervised AI system can send a hundred before anyone notices.
Speed amplifies everything. Including errors.
This is why I think the most important design decision in any AI deployment isn't which model to use or which platform to build on. It's the governance layer — the set of decisions about where humans stay in the loop, what gets reviewed before it goes out, and what the system is and isn't allowed to do autonomously.
That might sound like bureaucracy. It's not. It's architecture.
Good governance doesn't slow AI down to human speed. It creates clear boundaries: the system handles execution within defined parameters, and humans handle the judgement calls that genuinely require human judgement. Strategy. Brand. Relationships. Ethics. Escalations that don't fit the pattern.
Think of it less like a supervisor watching over someone's shoulder, and more like the guardrails on a motorway. The guardrails don't slow you down. They're what makes it safe to go fast.
In practice, this means thinking carefully about a few things before deploying AI into any business function.
First, what decisions can the system make autonomously, and what requires a human? This isn't a blanket rule — it depends on the stakes. Triaging a support ticket by priority? Probably fine for AI to handle. Responding to a customer who's threatening to leave? That needs a person.
Second, what does the review workflow look like? Not every output needs human approval, but high-stakes outputs do. The design of that review process — what gets flagged, how quickly, and to whom — determines whether governance feels like a safety net or a bottleneck.
Third, how does the system learn from corrections? When a human overrides an AI decision, that's a data point. The systems that improve over time are the ones that feed corrections back into the loop. The ones that don't just keep making the same mistakes — faster.
Fourth, what's the escalation path? Every system needs a clear answer to: "What happens when this doesn't know what to do?" If the answer is "nothing" or "it guesses," the governance model isn't finished.
None of this is exotic. It's the same kind of thinking that goes into any well-designed operational process. The difference is that when the operator is AI, the process design matters more — because the system won't exercise judgement about when to deviate from its instructions. It'll do exactly what it's set up to do. Which is either reassuring or terrifying, depending on how well the setup was done.
There's a broader point here too. The businesses that deploy AI well won't be the ones that move fastest. They'll be the ones that move fast and maintain trust — with their customers, their teams, and their market. Trust is not a nice-to-have in business. It's the foundation everything else is built on. And trust, once damaged by a poorly governed AI interaction, is remarkably hard to rebuild.
I'm not arguing for caution to the point of paralysis. The opportunities are real, and businesses that wait too long will fall behind. But there's a meaningful difference between moving quickly with a clear governance framework and moving quickly with nothing but hope that it'll work out.
The technology is ready. The question is whether the thinking around the technology is ready too.
In my experience, the answer is: not yet, for most businesses. But it's a solvable problem. It just requires treating governance as a design decision — not an afterthought.
